Same here. Mine worked right out of the box as well.
I do seem to recall something in the instructions about calibration, but I believe that was only for the eventual accuracy.

Mine is a 2005. It worked right from the get go but I remember something in the instructions (which I don't have in front of me) that said something about making sure you filled up the tank all the way within 31.1 miles of its first use. Like it permanently sets itself up in 31.1 miles. Have you since filled the tank?

That 31.1 miles is your test mode, where you can accumulate that many miles before it records your VIN and becomes permanently married to your bike. I don't think it has anything to do with the fuel gauge.

how i read the instructions, it stated that the only calibration for the fuel gauge is the "distance to empty" if you bike has that feature.

Mine worked OK from day one, and no conflict with the gas cap gauge (Although the readings differ slightly).

OK so I got out today and ran 150 miles and then refilled the tank - still no segments on the fuel gauge. Going to call Harley Tech Support Monday and see what they say but at this point I'm going to say I've got a bum unit.

Does anyone know if I'll have to send it back to Harley or the place I bought it from or will I be able to take it to any HD dealer and swap it out if it is a bum unt?

just curious, did you check for any error codes? is it possible maybe a pin got loose or bent when you swapped speedos?
