How screwed am it?

that's a real unpleasant surprise eh? good luck on it. definitely do not use an arc welder. mig/tig only. welding the nut is probably your only option at this point and as posted earlier weld it down closer to the head. a few good tack welds around the top of nut against the stud should hold it fine. it's either going to come loose or snap. more than likely there is red loctite on the stud threads and it really has a grip.

Lack of quenching after heating would be much more likely to render it soft. The devil's in the details, but quenching is typically what's used to to harden ferrous metals, whereas slower cooling tends to leave them soft.

One tool I have in my tool box that comes in handy at times like this is an 8 inch pipe wrench. It digs in to the metal and won't slip. Also some heat (not soldering iron or heat gun but oxy- acetylene torch) until it just starts to glow red and then let it cool for a minute. Should come right out.

I win!!
Thanks for all the input! Heh if I was in Tokyo I would be good!! But sadly I'm in sase-blow..... I had a buddy tig weld it.. Haha he ended up snapping the stud off half way!!! So after racking my brain for a moment I found this man best 25 bone I have ever spent!!! I did think of the pipe wrench and was eyeing it before I saw these nifty lil deals. I will cherish these things for ever!!!
Made by Vicegrip. 25 bucks for a whole set!!
Hit with an impact driver a few time put a big as wrench to and and the rolls right out!!!!
